Test planning

tldr: A good test plan is short, specific, and aimed at engineers, not auditors. It states what will be tested, how, with what tools, by when, and how to know when testing is done. Most teams either skip planning or produce 40-page documents nobody reads.


What a test plan is for

A test plan answers five questions:

  1. What is in scope?
  2. What is out of scope?
  3. How will we test it?
  4. When will testing happen?
  5. When are we done?

If your test plan does not answer these, it is not useful. If it answers more than these in detail, it is probably too long.


What to skip

Most templated test plans include a lot of fluff. Skip:

  • Long descriptions of the testing methodology in general.
  • Restated requirements that already exist in the spec.
  • Historical context about why the project exists.
  • Detailed test case lists (those go in the test management tool).

Keep the plan focused on decisions and constraints specific to this release.

This fits on one page. Engineers will read it. Auditors will not get the document they want, but auditors are not the customer.


Defining scope

The most common test plan failure is vague scope.

"We will test the new checkout feature" is not scope. It is a one-line description.

Specific scope:

  • Mobile and desktop, latest two versions of Chrome, Firefox, Safari.
  • Logged-in users with saved cards. Guest checkout out of scope.
  • US and EU regions. APAC out of scope.
  • Performance under expected peak load. Stress testing out of scope.

Specific scope produces specific tests. Vague scope produces tests that miss the cases nobody thought to mention.


Exit criteria

Without exit criteria, testing ends when someone gets tired. Specific criteria force a decision.

Useful exit criteria:

  • 100% of P0 acceptance criteria pass.
  • Zero P0 defects open. P1 defects under 3.
  • 95% of planned test cases executed.
  • Smoke regression passes on the release candidate.
  • Stakeholder sign-off captured in writing.

"We tested for two weeks" is a time-box. It is not exit criteria.


Risks and assumptions

This section is where most test plans add real value.

Risks. Things that could derail testing. The third-party payment sandbox might be unstable. The new tester might not finish onboarding in time. The release branch might keep changing under us.

Assumptions. Things you believe to be true but cannot fully verify. The staging environment will be available. The product spec will not change. The customer will respond to UAT scheduling.

Listing these explicitly does two things. It surfaces issues before they become problems. And if something fails, you have a record of which assumption was wrong.


How agile and continuous delivery change the plan

In a one-week sprint, you do not write a 10-page test plan. You write the scope, exit criteria, and ownership in the user story itself.

In continuous delivery, the plan covers a release theme rather than a release. The format is different: a living document, updated as the team learns.

The principles do not change. Scope, approach, risks, exit criteria. They just get written shorter and updated more often.
